The core problem isn't traffic — it's visibility. RevenueCat shows ~763 paying subs, but the analytics layer recorded the trial event 3 times in 90 days. We can see that sales happen, not which step or which ad made them. Fix that first; everything else is a guess until we do.

✅ 21 Jul 2026 — visibility is improving on the web side. Nic shipped Google Ads Lead + value-bearing Purchase conversions (GTM) and a browser-independent server-side Stripe → GA4 + Meta CAPI webhook (transaction_id deduped, 200 OK on a real payment). The web measurement gate is nearly closed pending an Ads-UI confirmation; the app-side (RC→AppsFlyer) and gclid→revenue join remain. §2The operating model — the engine

⭐ Funnel correction (16 Jul) — the gate metric is Lead → Paid, not "trial → paid"

We do not have a normal trial→paid funnel. A lead becomes a paying customer at the paywall, on one of two paths — and the number we steer by must count both:

  1. Carded free trial — card captured up front, auto-charged unless cancelled. Trial-start already IS the purchase (~50% just don't cancel — a retention signal, not the acquisition rate).
  2. Direct discounted purchase — a large share take a ~50%-off offer and pay immediately, no trial. These buyers never appear as "trials," so a trial-only view is blind to them.

So: the funnel below reads "…→ trial → paid," but the true gate metric is Lead → Paid, by source (currently unmeasured by channel — the top instrumentation job). Locked fact (auto-synced from canonical_strategy): Lead → Paid, by source — two paths: carded free trial (trial-start IS the purchase) + direct ~50%-off purchase (no trial). Not "trial → paid".

Two funnels bring people in, an email backend converts them, an offence engine fills the top, and a retention plan keeps them. Two things run at once:

① Always-on — the offence engine

  • Paid (Nic) is the reach engine — Meta + Google, small & capped, creative tested in-account. Organic social is ~dead (post daily, ~0 reach), so paid is the only working cold reach.
  • Organic (Lee + Ritesh) = upside-only: ManyChat "comment ASSESS" capture + one creator/affiliate shot. A lottery ticket, not a pillar.
  • Everything points at the free 8-min assessment → email
  • Retarget the quiz-email list (always-on)
  • Never £297 to cold — the assessment is the cold offer

② In sequence — the build (mostly Nic)

  • 1. Make the numbers real — RC→Amplitude wire, checkout metric, UTMs (~1.5d)
  • 2. Instrument both funnels — canonical user_id (the keystone)
  • 3. Fix the biggest leaks — web quiz first

§3The decisions we've locked

🎯 THE MRR-30 FILTER (Aga, locked 10 Jul 2026 — the north-star gate for EVERY task)
"Does it touch MRR within 30 days?" If it doesn't, we're not doing it — it waits. Only three things pay right now:
  1. Launch the trial — 500 signups/week finally get a working front door. Task 20 ✅ done 10 Jul → the ONE remaining blocker is Task 19 (checkout Stripe wiring, Nic) → launch.
  2. Fix the purchase signal — Tasks 9 → 5 → 2/3 (+1, 7, 8) — so ASA and Meta warm can scale with eyes open.
  3. Send the non-converter email sequences — R1 cancel-queue save (Wave A SENT 20 Jul — 24/24; replies = saves; B/C after the 48h read) · Intercom pushes to the no-workout and paywall-no-trial pools (reachable today) · Task 11 export · AC non-converter sequence. Free money.
Every redesign, every new fleet, every charter, every net-new build waits behind these three — and nothing bad happens. New task anywhere in the estate? The steward assigns it a lane or it goes to WAITS. This filter outranks every other priority scheme in every doc.

🔒 Governance — so July can't repeat

No paid scale-up before Lead→Paid is visible and the quiz screen-1 leak is fixed. (The original launch guardrail was ~$30–40/day — RETIRED 9 Jul, see below.)

AMENDED 9 Jul 2026 (Aga) — the current rule: the paid envelope is $3,000/mo USD ceiling — ALL ad platforms COMBINED (Meta + Google + Apple Search Ads) — ramp, not splash (the $30–40/day cap is RETIRED, SoT amended 9 Jul 2026; scope clarified to all-platforms-combined by Aga 24 Jul 2026 — the July 2026 overage was the known, accepted lifetime-ads push, not a breach going forward), governed by the Paid Experiment Roadmap (cockpit 🧪 tab): monthly staging $60/day retargeting → $97/day (Aug) → $100/day (Sep–Oct), each month gated by pre-registered CPP circuit-breakers ($750-spend checkpoints; pause at CPP >$150 with <5 confirmed purchases) and by the measurement hard gate (dedupe + the Lead→Paid meter before any scale-up). Weekend lock + daily spend alert unchanged. Spend is API-live daily (Meta + Google) on the cockpit.
